The LXD Donut Method

Most learning projects fail
before they start.
Here is how we make sure yours does not.

Every project I take on runs through a proven five-stage process. Not because it is neat and tidy, but because skipping stages is exactly what creates rework, low engagement, and learning nobody uses. Click each stage to see how it maps to your reality.

Sound familiar? "We built the whole thing and then realised we were solving the wrong problem."

Before a single slide gets made, I dig into what is actually going on. Business goals, stakeholder politics, audience reality, cultural context. Most learning fails here because teams skip straight to building. This stage protects your budget and your credibility.

Real problem identified Stakeholders aligned Scope defined Business case clear
Sound familiar? "We keep jumping straight to building and then redesigning everything three weeks in."

This is where behaviour change gets designed in, not bolted on at the end. Using behavioural science and experience design principles, I map out the full learning journey before anything gets built. Every decision gets made intentionally, which means less rework and more impact.

Learning journey mapped Behaviour moments identified Modalities chosen Blueprint signed off
Sound familiar? "Everything we produce looks the same and nobody is excited to open it."

Production without strategy creates content dumps. This stage is about building only what earns attention and changes behaviour. Visually sharp, cognitively lean, and brand-aligned. Your learners have high standards. Your learning should match them.

Modern visual design Lean content Accessible and brand-aligned QA reviewed
Sound familiar? "We launched it and three people completed it in the first week."

A great learning experience that nobody knows about is just an expensive PDF. This stage covers launch readiness, comms strategy, stakeholder prep, and adoption planning. Because getting people into the learning is half the job.

Launch plan in place Stakeholders briefed Comms ready Pilot completed
Sound familiar? "Leadership wants proof the learning worked and I have nothing to show them."

Completion rates are not evidence of learning. This stage looks at whether behaviour actually shifted, whether business outcomes moved, and what to do next. That is the kind of data that gets L&D a seat at the table and keeps it there.

Behaviour tracked Business value measured Insights documented Next steps clear
